There is a bad rule of thumb floating around the internet: one mini-split head per room. Follow it in a four-bedroom Puget Sound rambler and you end up quoting a six-zone system for a house that comfortably needs two or three heads. You pay for equipment you don't need, you hang more plastic on your walls than you wanted, and — this is the part nobody warns you about — the oversized system runs worse than a smaller one would have.

Here is how we actually count heads when we walk a house in Federal Way, Kent, Tacoma or Olympia.

The short answer

Most homes we install in land at one to four heads. Single-zone jobs are common in ADUs, bonus rooms, and small ramblers. Two to three zones covers a large share of the 1,400 to 2,200 sq ft homes that make up most of this region. Four or more shows up in bigger two-story homes, or homes with an addition the original heating system never reached.

Zone count drives price more than brand does. A ductless mini-split installation runs $8,000 to $14,000 installed in standard Puget Sound markets, $9,200 to $16,800 in affluent markets and up to $18,900 in luxury markets like Bellevue or Gig Harbor. Single-zone sits at the bottom of those ranges. Three and four-zone systems sit near the top.

What a "head" is, and what the outdoor unit can carry

A head is the indoor unit — usually wall-mounted high on the wall, sometimes a floor console or a ceiling cassette. Each head is its own thermostat and its own zone. Refrigerant lines run from each head back to one outdoor unit.

Single-zone vs. multi-zone

  • Single-zone: one outdoor unit, one head. Simplest, most efficient per BTU, cheapest per zone. Ideal for a garage conversion, an ADU, a primary bedroom, or a small open home.
  • Multi-zone: one outdoor unit feeding two to five heads, depending on the model. More flexible, but the outdoor unit has to be matched to the combined load — and matched carefully, because a big outdoor unit serving one small head that's calling for heat is a system that short-cycles.

The five things that decide the count

1. Doors

This is the single biggest factor. Conditioned air does not turn corners or push through closed doors. Any space you close off and expect to hold its own temperature needs its own head. Any space that stays open to a room with a head usually doesn't.

Open main floor with kitchen, dining and living flowing together? That's one head, placed where air can throw across the whole space. Four bedrooms down a hallway with doors that shut at night? That's a different conversation.

2. Floors

Heat rises. A head on the main floor will not keep an upstairs bedroom comfortable in August, and an upstairs head will not carry a chilly downstairs family room in January. Two occupied levels almost always means at least two zones.

3. Capacity per space, not per room

We size each zone off a real load calculation, not square footage alone. Insulation, window area and orientation, ceiling height, and how exposed the room is all move the number. A bedroom over an uninsulated garage and an identical bedroom over a heated basement are not the same load.

The outdoor design temperature matters too. Washington's energy code lists 17°F for Olympia, Lacey and Tumwater, 19°F for Puyallup and the valley, 24°F for Federal Way and Seattle, and 29°F for Tacoma and Gig Harbor. Twelve degrees of spread across our service area is enough to change equipment selection on the same floor plan.

4. How you actually live

A guest room used six nights a year does not need its own head. A home office you sit in eight hours a day does. A west-facing living room that bakes from 3 p.m. to sunset every July may deserve a dedicated zone even if a nearby head could technically reach it.

5. Whether you already have ductwork

If your ducts are in decent shape, stop and price a ducted system before you commit to four heads. What one more head really costs

Each additional zone adds equipment, a line set, a wall penetration, condensate routing, and labor — and it may bump the outdoor unit up a size. The oversizing trap

More heads is not automatically more comfort. Multi-zone systems have a minimum output — a floor below which the compressor cannot modulate. Load up an outdoor unit with more capacity than the house needs, and on a mild 48°F Puget Sound evening with one head calling, the system overshoots, shuts off, coasts, and fires again. That short-cycling costs efficiency, shortens compressor life, and removes less humidity than a correctly sized system running long and low.

A right-sized three-zone system will out-comfort an oversized five-zone system in this climate every time. That's not us talking you out of equipment — it's the whole reason we run the math instead of counting bedrooms.

Where a head is almost always worth it

  • A bedroom whose door closes at night
  • Anything on a second floor or over a garage
  • A room with a west or south wall of glass
  • An ADU or converted garage — separate building envelope, separate zone
  • A home office you occupy all day while the rest of the house sits empty

Where homeowners over-buy

  • Small bathrooms and laundry rooms — exhaust fans and open doors handle these
  • Hallways, when a nearby head throws down them fine
  • Rarely used guest rooms and formal dining rooms
  • Unfinished basements and uninsulated garages that haven't been insulated yet. Insulate first, then size

Rebates, honestly

Baseboard-heated homes converting to ductless are the classic rebate case: PSE pays $1,500 for a qualifying electric-resistance conversion, income-qualified gas conversions receive $4,000 or more, and qualifying customers can stack up to $4,400. Two things to keep straight. First, rebates follow the meter — the PSE program applies if PSE bills your electricity, and plenty of homes in Tacoma, Seattle, Gig Harbor and Parkland are served by other utilities with their own programs. Second, the federal 25C tax credit ended December 31, 2025; no 2026 install qualifies. From April 2, 2026 PSE rebates require a PSE-certified installer — Varsity is PSE Certified and files the paperwork. Programs change, so we confirm your current eligibility during the estimate.

We walk the house, note where the doors are and how you use each room, measure, check the electrical panel for available circuits, and run a load calculation per zone at no extra cost. Then you get a written proposal with Good, Better and Best tiers — Mitsubishi as our primary ductless line, Daikin and Hitachi as the alternatives — with a 10-year parts and labor warranty either way. Most single-zone installs finish in one day; larger multi-zone systems can run into a second.
