Your AC quit in the middle of an August heat stretch. The furnace beside it still lights, still heats, and is roughly the same age. Now you have a decision most homeowners only make once or twice in a lifetime: fix the one thing that broke, or replace the pair while the crew is already in your utility closet.
Here is the honest version of that math, using Puget Sound numbers.
The short version
Replace both when both are old. Replace one when only one is old. That sounds obvious until a salesperson tells you a new condenser "won't work" with your existing furnace — a claim that is sometimes true and sometimes just convenient.
The deciding factors are age, compatibility, and whether you were going to spend the money in the next three years anyway.
What a "matched system" actually means
A central air conditioning system has two halves that live in different places. The condenser sits outside. The evaporator coil sits inside, stacked on top of your furnace, and your furnace blower is what pushes air across it.
Manufacturers test and rate those parts as a set. The efficiency rating on the box assumes a specific coil, a specific blower, and a specific refrigerant charge working together. Bolt a new outdoor unit onto a 20-year-old coil and you have a system that has never been tested as built.
Why a mismatched pair can cost you twice
- Airflow. An older furnace blower may not move the CFM a modern condenser expects. Too little airflow across the coil means poor cooling, ice on the coil, and a compressor working harder than it should.
- Refrigerant. Refrigerant standards have shifted several times. If your existing system is an R-22 vintage, its coil and line set were never built for what is sold today, and a straight swap is not an option.
- Warranty. Manufacturers register warranties on matched equipment. Mixed-vintage systems can complicate a claim later, and "it was cheaper at the time" is a rough thing to explain to yourself three years in.
- The second visit. If the furnace fails 18 months after the AC, you pay a second mobilization, a second permit, and a second day of your life waiting on a crew.
The money math: together versus one at a time

Run the top two rows added together against the third. Doing both at once is not free, but it is generally less than the sum of two separate projects, because one crew, one permit, one set of sheet metal transitions, and one day of labor cover both pieces of equipment. The savings live in the labor and the mobilization, not in the boxes.
What it is not: a discount big enough to justify throwing away a healthy furnace. If your furnace has eight good years left, that "savings" is you paying $4,000 to $8,000 early.
When replacing both at once is clearly right
- Both units are 12 or more years old. Equipment installed together tends to fail together. You are not gambling — you are scheduling.
- The system is R-22 vintage. Old refrigerant systems are expensive to service and impossible to modernize piecemeal.
- The coil is leaking. An evaporator coil replacement on an aging system is a large chunk of a full changeout, spent on the oldest half of the equipment.
- The furnace is already the wrong size or the ductwork is being reworked. If we are opening up the plenum anyway, doing it once is cheaper than doing it twice.
- You are selling within a couple of years. A matched, permitted, warrantied system with paperwork is easier to hand over than a Frankenstein pairing.
When it isn't
We say this to homeowners every week: if the furnace is young and healthy, leave it alone. A furnace under about 10 years old, with a clean heat exchanger and a blower that can handle the airflow a new condenser needs, is not the problem. Adding or replacing just the cooling side is a legitimate, cheaper project.
The same applies in reverse. A dead furnace in January does not obligate you to buy air conditioning you were not planning on. Replace the furnace, keep the working AC, revisit cooling later.
The option to price before you buy two boxes
Here is the part a lot of quotes skip. If you are already looking at $10,000 to $16,000 for a furnace and AC pair, a ducted heat pump runs $12,000 to $18,000 in standard markets — and it is the heating and the cooling in a single outdoor unit and coil.
The practical differences:
- A heat pump can qualify for PSE rebate money — up to $4,400 toward a qualifying heat pump when it replaces an existing electric or fossil-fuel system, with the exact amount depending on what you are replacing and what you install. A furnace-and-AC pair generally cannot. Programs change, so we confirm your current eligibility and handle the paperwork. From April 2, 2026, PSE rebates require a PSE-certified installer — Varsity is one.
- Rebate eligibility follows the meter, not the county. PSE, Tacoma Power, Seattle City Light, and the smaller Pierce County utilities all run different programs. We check which one bills your address before we promise anything.

The federal 25C tax credit ended December 31, 2025. No 2026 install qualifies, so there is no year-end deadline pushing you either direction.
What install day actually looks like
Most combined furnace and AC replacements are done in one day. The crew protects the floors, pulls the old equipment, sets the new furnace, installs the matched coil, sets the condenser on a pad, runs the line set and condensate drain, makes the electrical connections, evacuates and charges the system, and tests it under load.

Ductwork is the wild card
If your ducts are undersized, leaky, or 25 years past their prime, new equipment will underperform no matter how good the boxes are. Duct work runs $3,000 to $8,000 in standard markets for a full replacement, less for targeted repairs — and it is always cheaper bundled into the same visit than done later.
How to decide in ten minutes
- Find the manufacture dates on both units. Serial number labels usually carry the year.
- If both are 12+ years old, price the combined replacement — and price a heat pump next to it.
- If one is under 10 and healthy, replace only what failed.
- Get the airflow question answered in writing before anyone tells you the furnace "has to" go.
