The new furnace is the part homeowners shop for. The old one is the part that causes surprises. Thirty years of dust, a flue that was never quite right, duct tape that might not be tape, and a cabinet that has to come up a narrow basement stairwell without wrecking the drywall.
Here is the honest accounting of what it takes to get an old furnace out of a Puget Sound home, what is already baked into a fair price, and the handful of conditions that legitimately add money.
The short version: removal is usually already in the price
On a standard replacement, removal and disposal are not an extra. A furnace replacement runs $4,000 to $8,000 installed in standard Washington markets and $5,000 to $10,000 in affluent markets or larger homes, and that number includes pulling the old equipment out and recycling it.
If a bid quotes you a low equipment number and then tacks on a haul-away fee at the end, that is not a disposal cost. That is a bid that was built to look cheaper than it was.
What "removal" actually includes
A clean furnace removal is more steps than most people picture:
- Shut down and lock out. Gas valve closed, electrical circuit killed at the panel, thermostat wire tagged.
- Disconnect gas. The gas line is capped properly, not stuffed with a rag. This gets pressure-checked before the new unit fires.
- Disconnect venting. The flue is separated from the furnace and, if a water heater shares it, evaluated before anything else changes.
- Cut free the plenum and duct connections. The supply plenum and return drop usually get cut and later re-fabricated to fit the new cabinet, which is rarely the same dimensions.
- Break down and carry out. Older cabinets are heavy and often have to be partially disassembled to clear a stairwell or crawl hatch.
- Recycle. Sheet metal and the heat exchanger go to a metal recycler. Any old mercury-bulb thermostat gets handled as the hazardous item it is, not tossed in the truck.
- Sweep the space. The floor should look better than we found it.
Disconnect, not demolition
Good removal is careful, not fast. The plenum, the return, the gas line and the electrical whip are all things the new system reuses or ties into. Wrecking them to save twenty minutes shows up later as noise, leakage, and a system that never quite balances.
The five things that actually add to your bill
1. Asbestos-containing materials
This is the big one in Western Washington, because so much of our housing stock is pre-1980. Asbestos was used in duct joint tape, in corrugated paper wrap around round ducts, in flue and boiler insulation, and occasionally in the cement board panel under a furnace.
Intact and undisturbed, that material is generally not an emergency. The problem is that a furnace changeout disturbs things by definition. Regional clean air agency rules in the Puget Sound region require a good-faith asbestos survey before renovation or demolition work that could disturb suspect materials, and a competent contractor will not saw into a mystery-wrapped duct and hope.
2. The orphaned chimney
If your old 80% furnace shared a masonry chimney or B-vent with the gas water heater, taking the furnace out of that flue can leave it oversized and too cool to draft the water heater alone. The fix is a correctly sized liner or a separate venting solution. Real work, real cost, and it belongs on the estimate before you sign.
3. Access
A furnace in an open basement with a wide stairwell is a straightforward pull. A furnace in a 30-inch crawl space, a second-floor closet, or an attic platform reached by a pull-down ladder is a different job — more labor, sometimes disassembly on site, occasionally a door or railing coming off temporarily.
4. An old oil furnace or abandoned tank
Oil-to-gas and oil-to-heat-pump conversions carry their own scope. The oil furnace itself comes out like any other, but the tank is a separate question — decommissioning, and in some cases soil sampling if there is evidence of a leak. That is specialty work, priced by the firm that performs it.
5. The paired AC coil and refrigerant
If there is an evaporator coil sitting on top of the furnace, it is connected to an outdoor condenser holding refrigerant. Federal rules require that refrigerant be recovered by certified technicians, not vented. On older R-22 systems, that recovery step is non-negotiable and adds a bit of time to the day.
What asbestos looks like in a Puget Sound basement
You are not expected to diagnose it, but knowing what to point out helps:

If you see any of it, do not scrape, sand, or pull at it, and tell your estimator before the crew shows up.

While the old furnace is out, price the alternative
The cheapest day to change the system type is the day the old cabinet is already on the dolly. The ductwork is exposed, the electrical is accessible, and the labor is already mobilized.
So before you commit to another gas furnace, run the comparison. A ducted heat pump runs $12,000 to $18,000 in standard markets and covers heating and cooling in one system, and qualifying installations can be eligible for up to $4,400 in PSE rebates when they replace an existing electric or fossil-fuel system — the exact amount depends on what you are replacing and what you install. If the ducts themselves are the real problem — crushed flex, corroded sheet metal, saturated insulation from a damp crawl space — ductwork replacement runs $3,000 to $8,000 standard and $4,000 to $10,000 for larger or more complex layouts. - Is disposal of the old equipment included in this price, or billed separately?
- Did you look for asbestos-containing duct tape or wrap, and what is the plan if we find it?
- Does my water heater share the flue, and what happens to that chimney?
- Who pulls the mechanical permit and schedules the inspection?
- Is the old refrigerant being recovered by a certified tech?
- What does the space look like when you leave?
A contractor who answers all six without hedging is a contractor who has removed a lot of furnaces.
