A homeowner in Kent asked us this last month while we were pulling the old furnace out of her crawl space: "I just bought that thermostat two years ago. Do I really have to throw it away?"

Fair question, and the answer is usually "probably not, but it has to be rewired and reconfigured — and here's how to tell." Thermostat compatibility is one of the smallest line items on a heat pump project and one of the biggest sources of callbacks when somebody gets it wrong. So here is the whole thing, plainly.

Why a heat pump thermostat is different

A gas furnace has one job: burn fuel when the house is cold. The thermostat closes a circuit, the furnace fires, the blower runs. Two or three wires and you're done.

A heat pump does something a furnace never does — it runs backwards. In summer it moves heat out of the house. In winter it moves heat in. Same equipment, same refrigerant, opposite direction. Something has to tell it which way to point, and that something is the thermostat.

The reversing valve and the O/B terminal

The part that flips the direction is called the reversing valve, and it is controlled by a single low-voltage wire landing on a terminal marked O or B.

  • O energizes the valve in cooling mode.
  • B energizes it in heating mode.

Different manufacturers use different conventions, which is why a thermostat has an O/B setting in its configuration menu. Set it backwards and the symptom is unmistakable and maddening: you call for heat and the vents blow cold air, you call for cool and the house gets warmer. Nothing is broken. One menu item is wrong.

An old furnace thermostat has no O/B terminal at all. That alone disqualifies it.

Backup heat and emergency heat staging

The second job a heat pump thermostat does is decide when to bring in backup heat. Backup is either electric resistance strips in the air handler or, on a hybrid system, the existing gas furnace.

A proper heat pump thermostat handles:

  • W / AUX — staged backup that assists the heat pump on the coldest mornings.
  • E — emergency heat, which locks the compressor out entirely and runs backup alone.
  • Balance point logic — the outdoor temperature below which backup is allowed to help at all.

That last one matters more here than most people realize. Western Washington design temperatures run from 17°F in Olympia and Lacey to 29°F in Tacoma and Gig Harbor. A correctly sized heat pump in this climate carries the house on its own the vast majority of the winter. If the thermostat is configured to dump in resistance heat every time the house drops a degree, your power bill goes up and the efficiency you paid for never shows up.

The C-wire

The C, or common, wire gives the thermostat constant 24-volt power. Smart thermostats need it. Older homes often don't have it run to the thermostat location. On a full system replacement this is usually a non-issue — we're pulling new low-voltage cable anyway — but on a repair or a retrofit it can mean fishing a new wire or installing an add-a-wire adapter.

Will my existing thermostat work?

That last row is worth explaining. Higher-tier variable-speed systems — the ones that modulate output instead of cycling on and off — talk to their control over a proprietary communicating bus. A Day & Night or Carrier variable-speed system paired with a generic thermostat loses most of what makes it worth the money. If you're buying the Best tier, the matched control is part of the product, not an accessory.

Two configuration mistakes that cause service calls

  1. O/B set backwards. Cold air on a heat call. Free to fix if you know where to look.
  2. Aux heat set to run alongside the compressor at all times. The house stays warm, so nobody notices — until the electric bill arrives. This is the single most common reason a new heat pump "doesn't save anything."

If you take one thing from this article: never leave the system on EM HEAT because it "seems to warm up faster." It doesn't heat faster. It just heats more expensively.

What this actually costs you

A compatible thermostat is included in a properly written heat pump proposal. It is not a separate shopping trip, and it should not appear as a surprise change order on install day. For context on the whole project: a ducted heat pump runs $12,000 to $18,000 installed in standard Puget Sound markets, and $13,800 to $24,300 in affluent and luxury markets like Seattle, Maple Valley, Bellevue and Gig Harbor. The thermostat is a rounding error inside that. The configuration of the thermostat, however, is worth real money every single month you own the system.

What about hybrid systems?

If you're keeping a healthy gas furnace as backup — a dual-fuel or hybrid setup — the thermostat gets one more job: deciding the switchover point where gas takes over from the heat pump. That decision is economic, not mechanical. It depends on your electric rate, your gas rate, and the outdoor temperature where one becomes cheaper than the other.

A thermostat that can't handle dual fuel will either run the furnace too much (you lose the savings) or too little (the house gets cold on the two genuinely cold mornings a year). This is a case where the control genuinely matters, and it should be set at commissioning, not guessed at.

When the thermostat is the repair

Not every no-heat call is a compressor. We've driven out to homes where the fix was a dead thermostat battery, a loose C-wire, or a configuration that got wiped during a power blip. Those are cheap days for the homeowner and we'd rather tell you that than sell you something.

If your existing heat pump is behaving oddly, heat pump repair runs $150 to $1,500 for typical repairs, and a control problem sits at the very bottom of that range. Diagnostic first, price before work starts, always.

You almost certainly need a different thermostat than the one hanging on the wall next to your furnace — but it's a small part of the job, it should already be in the quote, and the real value is in how it gets configured, not what it costs.
