Your furnace fires up. You hear the burners light, the blower comes on, and about two or three minutes later everything shuts down. Five minutes later it does it again. The house never really gets warm, the thermostat never seems satisfied, and the gas bill is climbing anyway.

That pattern is called short cycling. It is not a mystery — it is almost always a safety device doing exactly what it was designed to do, and the job is figuring out what it is protecting the furnace from. Here is the honest list, in the order we actually check them on a service call in Federal Way, Kent, Puyallup and Olympia.

What counts as short cycling

A healthy gas furnace in Western Washington runs about 10 to 15 minutes per cycle, two to three cycles per hour on a genuinely cold night. Our design temperatures run from 17°F in Olympia to 29°F in Tacoma, so most of the winter the furnace is only working at a fraction of its capacity — cycles are shorter here than in Spokane or Montana, and that is normal.

What is not normal:

  • Burners light and shut off in under five minutes, repeatedly
  • The blower keeps running while the flame drops out every couple of minutes
  • The furnace shuts down and then won't restart for 5 to 10 minutes (that delay is the internal lockout timer)
  • The thermostat calls for heat for an hour and the room temperature barely moves

Start with the free checks

Do these before you pay anyone. They resolve a real percentage of calls, and any honest technician would rather you find it yourself than pay a diagnostic fee for a $15 filter.

1. The air filter

This is the number one cause, and it isn't close. A clogged filter chokes the return air, heat piles up inside the furnace cabinet, and the high-limit switch cuts the burners to stop the heat exchanger from cooking. Pull the filter and hold it up to a light. If you can't see light through it, replace it. If your house has pets or you've had construction dust, one-inch filters can load up in 60 days here, not 90.

2. Closed registers and blocked returns

Every supply register closed off in unused rooms, a couch pushed against the return grille, or a rug over a floor return does the same thing a dirty filter does. Open the registers. Clear two feet in front of every return.

3. Thermostat placement and settings

A thermostat in direct afternoon sun, above a supply register, or on an exterior wall reads warmer than the room and satisfies early. Also check that it isn't running an aggressive "cycles per hour" setting, and if it's battery powered, swap the batteries — weak batteries cause intermittent dropouts that look exactly like short cycling.

4. Outdoor intake and exhaust pipes

If you have a high-efficiency condensing furnace, look for the two white PVC pipes coming out the side of the house. Wasp nests, leaves, snow, or a nesting bird will trip the pressure switch and shut the furnace down within seconds of ignition. Puget Sound windstorms are great at packing fir needles into those terminations.

The causes that need a technician

If the free list checks out, you're into real diagnostics. These are the usual findings.

5. Dirty flame sensor

The flame sensor is a thin metal rod in the burner flame that proves the flame exists. Oxide builds up on it, the signal drops below threshold, and the control board assumes there's unburned gas and shuts the valve — typically 3 to 7 seconds after ignition. Symptom: the burners light, you see flame, then it dies almost immediately, again and again. Cleaning it is a low-cost fix.

6. A tripping high-limit switch

With a clean filter and open registers, a limit switch that still trips points to airflow restriction elsewhere: a caked blower wheel, a failing blower motor or capacitor, crushed flex duct in the crawl space, or return ductwork that was never sized big enough for the furnace. Undersized returns are extremely common in 1960s–1980s Puget Sound ramblers and split-levels.

7. Failing pressure switch or blocked flue

The pressure switch confirms the exhaust is actually venting. A cracked hose, a sagging vent pipe holding condensate, or an obstructed flue all cause fast lockouts. This one matters for safety, not just comfort — venting problems are never a "live with it" item.

8. Control board, wiring, or a cracked heat exchanger

A failing control board or a loose thermostat wire produces erratic on-off behavior with no clean pattern. And in an older furnace, a cracked heat exchanger can trip the rollout or limit switches. That last one is a safety shutdown, not a repair — it becomes a replacement conversation.

9. The furnace is simply too big

This is the cause nobody wants to hear. An oversized single-stage furnace blasts the thermostat to setpoint in a few minutes and shuts off, over and over, all winter. It never reaches steady state, comfort is uneven, and the equipment wears out early. It is the direct result of sizing a replacement off the old nameplate instead of running a load calculation. You can soften it with a two-stage unit and better return ducting; you fix it properly at replacement time.

What the repairs cost

Standard-market ranges. Premium markets run modestly higher, and you always get a price before work begins.

Most furnace repairs fall between $150 and $1,500 in standard markets ($175 to $1,800 in premium markets). Full gas furnace replacement runs $4,000 to $8,000 installed standard, $5,000 to $10,000 in affluent markets or larger homes.

Short cycling costs you money even before the repair bill. Ignition draws the most gas of any part of the cycle, so a furnace firing 15 times an hour is burning fuel on startup over and over without ever delivering a full run of heat.

Repair or replace?

Our rule is simple and we apply it out loud: under 15 years old, and the repair costs less than half a new system? Repair it. A flame sensor on a 9-year-old furnace is an easy yes.

It tilts toward replacement when the furnace is 15-plus years old, when the short cycling traces back to oversizing rather than a failed part, when you're stacking a second or third four-figure repair, or when the heat exchanger is compromised.
